AI for trades and construction firms: what to automate first in 2026

Short answer

In 2026 a UK trades or construction firm should automate the admin around each job first. That means replies to missed calls and web enquiries, quote drafts from site notes and photos, booking reminders, supplier and invoice chasers, and CIS paperwork. A person approves every price and every payment. HMRC charges a contractor £100 for a CIS return filed one day late, and an unpaid business invoice can earn 8% plus base rate in statutory interest.

Yarigai is a done-for-you AI agency that builds these systems, so read this with that in mind. Every price and figure links to its source below. Read this page as Markdown.

Enquiries, missed calls and quotes

Answer every missed call and web enquiry within minutes, then have AI draft the quote for a person to check. This guide found no independent UK survey of how many trade enquiries go unanswered, so estimate the value from your own call log.

What a missed call is worth

A worked example uses three assumptions. The firm misses 6 calls a week, 1 in 5 of those callers would have booked, and the average job earns £300 of gross profit. That is 6 × 0.2 × £300 = £360 a week, or £18,000 over 50 working weeks. Your phone provider's call log gives the first number and your job records give the other two.

A missed-call text-back is the simplest fix. The system texts the caller within minutes, asks what the job is, where it is and for two or three photos, then creates the enquiry in the job management tool. A voice agent that answers the call goes further, and the guide to AI receptionist costs in the UK compares the published prices.

Quotes and estimates

AI drafts the quote, and the estimator prices it. The draft pulls line items from the site notes, the measurements the estimator took and the firm's own price list, then attaches the customer's photos. Photos help the AI describe the job, but they are not a survey, so a person checks every quantity and price before the quote goes out. The saving is the typing, not the judgement.

Scheduling, suppliers and the tools you already use

Build on the job management tool the firm already runs, because that is where the diary, customers and jobs live.

With the diary in one place, AI can offer free slots in the enquiry reply, confirm the booking and send a reminder the day before. Supplier chasers follow the same pattern. The system emails a supplier for a quote or a delivery date, reads the reply and logs it to the job, so the office stops ringing round. For subcontractors it collects insurance documents and the details HMRC needs for CIS verification before the first payment.

Invoices, late payment and CIS

Automate the chasing and the CIS preparation, and keep the filing and the judgement calls with a person. Both follow fixed rules, so they suit automation well.

Chasing invoices

An invoice chaser sends reminders on a schedule from Xero, QuickBooks or Sage and stops the moment the payment lands. UK law backs the final reminder. GOV.UK says a business can charge statutory interest of "8% plus the Bank of England base rate for business to business transactions", and it can claim fixed debt recovery costs.

Size of the unpaid debtFixed recovery cost you can claim
Up to £999.99£40
£1,000 to £9,999.99£70
£10,000 or more£100

The chaser can add the interest and the fixed sum to a final reminder once a person approves it.

CIS paperwork

The Construction Industry Scheme has fixed dates, fixed rates and fixed penalties, according to HMRC's guidance on GOV.UK.

  • Contractors check with HMRC that subcontractors are registered, and usually deduct 20% for registered subcontractors, 30% for unregistered ones and 0% for those with gross payment status. On £2,000 subject to deduction, that is £400 at 20% or £600 at 30%.
  • Payment and deduction statements go to subcontractors within 14 days of the end of each tax month. For the tax month of 6 May to 5 June, the deadline is 19 June.
  • The monthly return is due by the 19th, and a month with no payments needs a nil return or an inactivity request.
  • A late return costs £100 at one day late, £200 at two months, and the higher of £300 or 5% of the deductions at six months. Later still, HMRC can charge up to £3,000 or 100% of the deductions.

AI's job here is preparation. It matches each subcontractor invoice to the job, checks the verification status is on file, totals the month, drafts the statements and reminds the bookkeeper before the 19th. The return itself goes through the firm's accounting software, and Xero lists contractor CIS returns as a £5 a month add-on to its Ignite plan.

Certificates, compliance documents and reviews

Let AI file and send the paperwork, and keep the testing and signing with the qualified person. Review requests go to every customer, never a hand-picked few.

Certificates

Gas work shows the pattern. HSE says landlords keep each gas safety record for at least two years, give existing tenants a copy within 28 days of the check and give new tenants a copy before they move in. The check is normally due 12 months after the last one.

A document workflow takes the engineer's completed record, files it against the property, emails the copy to the landlord or agent the same day and sets a reminder to book next year's check. That reminder is also the next job. The Gas Safe registered engineer still carries out the check and signs the record, and the same split works for electrical and other certificates.

Review requests

Automated review requests are legal, but they must go to every customer. The Competition and Markets Authority's fake reviews guidance of 4 April 2025, issued under the Digital Markets, Competition and Consumers Act 2024, says cherry-picking can happen "by encouraging just those who are satisfied to leave reviews". It also warns against "arbitrarily stopping and starting review invitations" and bans reviews that conceal an incentive. So the system sends one request when each job closes, with no filter on how the job went.

What to keep human

Keep anything that sets a price, decides who works for you or signs off safety with a named person.

  • Prices and quotes. The estimator approves every quote before it goes out.
  • Employment status. HMRC's CIS guidance tells contractors to check whether a worker should be an employee, and a penalty can follow if they should have been. That is a judgement for a person.
  • Certificates and safety. The qualified engineer tests, signs and issues.
  • Disputes, variations and payment plans. A person handles anything that changes the contract.
  • Money. A person approves every payment out and every final demand.

What it costs and how to estimate the time saved

A single automation, such as a missed-call text-back or an invoice chaser, starts from £1,500 to build plus £99 a month at one London agency, Softomate, whose October 2026 price list excludes VAT. On the same list an AI receptionist on HighLevel starts from £2,000 plus £99 a month, an AI agent from £6,500 plus £399 a month and a bespoke voice agent from £8,000 plus £499 a month. The guide to AI agent costs covers what moves those numbers.

This guide found no independent study of hours saved by AI at UK trades firms, so estimate it from your own week. A worked example uses four assumptions. The office spends 4 hours a week chasing invoices and suppliers, 3 hours a week typing up quotes and 2 hours a month on CIS, and that time costs £18 an hour. That is (4 + 3) × 50 weeks = 350 hours, plus 2 × 12 = 24 hours of CIS, so 374 hours × £18 = £6,732 a year. Add the missed-call value, and that total is what a build and its running costs have to beat.

How Yarigai builds this for trades and construction firms

Yarigai is a done-for-you AI agency in London. It builds lead capture and booking flows, invoice chasers, document reading and filing and AI agents inside a client's own accounts, which for a trades firm means its phone system, job management tool and accounting software. The firm owns the code, the data and the accounts from day one.

A project starts with a free 30-minute scope call on Google Meet, and the firm keeps the notes whether it hires Yarigai or not. A blueprint of about a week, credited to the build, sets out a written plan, a clickable prototype, the monthly running cost, a fixed price and the payback maths. The build takes 2 to 6 weeks with a demo of working software every week, and a single workflow, such as the missed-call reply, can go live in about two weeks.

A person approves anything that sends money, emails a customer or deletes data. AI and hosting bills are paid by the client at cost, and the running cost is on the quote. Yarigai's guarantee is one sentence: "If the build isn't profitable for you, we won't build it." Yarigai has no published case study with a trades or construction firm. Its finance and operations work is on the AI finance automation and AI for operations pages.

Common questions

Can AI write quotes for building and trade jobs?

AI can draft a quote from the estimator's site notes, measurements and the firm's price list, and attach the customer's photos. A person should check every quantity and price before it goes out, because photos are not a survey.

Can AI file my CIS return?

AI can prepare it. It matches subcontractor invoices, totals the month, drafts the payment and deduction statements and reminds you before the 19th. A person files the return through the accounting software, because HMRC charges £100 for a return filed one day late.

Does AI work with Tradify, ServiceM8 or Fergus?

Yes, as long as the tool lets other software read and write its data. Tradify lists a 2-way Xero sync, ServiceM8 syncs with QuickBooks Online and Xero, and Fergus connects to Xero, QuickBooks and MYOB. Ask the vendor what its API allows before you plan a build.

Can an AI answer the phone for a small building firm?

Yes. Off-the-shelf AI receptionists answer, take details and book, and a missed-call text-back is a cheaper first step. Compare the published plans in the guide to AI receptionist costs.

Can I automate Google review requests after each job?

Yes, if every customer gets the request. The CMA's April 2025 guidance says encouraging only satisfied customers to review can be misleading, and concealed incentives are banned.

How much does AI cost for a small trades firm?

One London agency lists a single automation from £1,500 plus £99 a month and an AI agent from £6,500 plus £399 a month, both ex VAT. Off-the-shelf tools cost less but only do what their settings allow.
