How much does it cost to build an AI agent for a small business?
Short answer
A first AI agent for a small business costs £6,500 to £8,000 to build on published UK agency price lists in 2026 (Softomate from £6,500, SpotDev £8,000). Custom agents and multi-team programmes cost £20,000 to £45,000, and agent care starts at £399 a month. Model usage is usually the smallest line. At 2,000 agent runs a month, Claude Sonnet 5.5 costs about $120 and Claude Haiku 5.5 about $6 at November 2026 prices.

What an AI agent costs to build, by type
UK agencies list a focused AI agent at £6,500 to £8,000 to build in 2026, and a simple automation with one AI step from £1,500. The most detailed public UK list comes from Softomate, a London agency, updated on 1 October 2026. Every figure below is a "from" price before VAT.
| Build type | Setup from | Monthly from |
|---|---|---|
| Simple n8n or Make automation | £1,500 | £99 |
| AI integration into an existing system | £4,000 | £299 |
| Invoice extraction and workflow | £4,500 | £299 |
| Custom AI chatbot | £5,000 | £299 |
| RAG company knowledge assistant | £6,000 | £399 |
| Controlled AI agent | £6,500 | £399 |
| AI customer service integration | £6,500 | £399 |
| Bespoke AI voice agent | £8,000 | £499 |
SpotDev, another UK agency, publishes fixed prices instead (27 May 2026). It charges £5,000 for a data readiness assessment, £8,000 for a first agent in production, £20,000 for custom agents built around a process and £45,000 for a programme across several teams. It says a first rollout typically goes live in two to three weeks.
US vendor blogs quote far wider ranges. RaftLabs puts agent development at $15,000 to $400,000 (December 2025), with a single-workflow agent at $15,000 to $40,000 and a multi-agent system at $150,000 to $400,000. Those are US dollar figures that include enterprise builds, so they sit well above the UK list prices.
What an AI agent costs to run each month
Model usage for a small business agent usually costs a few dollars to a few hundred dollars a month. The bill is runs per month times tokens per run times the model's price per million tokens.
Model prices, November 2026
| Model | Input, per 1M tokens | Output, per 1M tokens |
|---|---|---|
| Claude Opus 5.5 (Anthropic) | $4.00 | $20.00 |
| Claude Sonnet 5.5 (Anthropic) | $2.00 | $10.00 |
| Claude Haiku 5.5 (Anthropic, prompts up to 100K tokens) | $0.10 | $0.50 |
| gpt-6.1-sol (OpenAI) | $2.00 | $10.00 |
| gpt-6.1-terra (OpenAI) | $1.00 | $5.00 |
| gemini-4-argon (Google, until 30 November 2026) | $2.00 | $10.00 |
| gemini-4-argon (Google, from 1 December 2026) | $4.00 | $20.00 |
Standard tier list prices in US dollars, checked on each provider's pricing page on 7 November 2026. Anthropic takes 50% off for batch processing.
Worked example with 2,000 runs a month
Take an agent that handles 2,000 customer conversations a month. Each run makes several model calls and reads tool results, so assume 20,000 input tokens and 2,000 output tokens per run. Those token counts are an assumption, so measure your own runs before you set a budget.
- On Claude Sonnet 5.5, 20,000 input tokens at $2 per million cost $0.04 and 2,000 output tokens at $10 per million cost $0.02. That makes $0.06 a run, or $120 a month for 2,000 runs.
- On Claude Opus 5.5, $0.08 plus $0.04 is $0.12 a run, or $240 a month.
- On gpt-6.1-terra, $0.02 plus $0.01 is $0.03 a run, or $60 a month.
- On Claude Haiku 5.5, $0.002 plus $0.001 is $0.003 a run, or $6 a month.
Prices move fast. Google's gemini-4-argon costs $120 a month for this workload until 30 November 2026, then $240 when its rates double on 1 December.
Hosting, monitoring and care
In this example the care fee costs more than the model. Softomate's 2026 chatbot guide puts hosting at £50 to £200 a month for a UK SME build. Its price list starts agent care at £399 a month and bills platform and usage costs on top, even if the client declines care.
Master of Code advises budgeting 15% to 20% of the build cost each year for maintenance. On a £6,500 build that is £975 to £1,300 a year. That budget pays someone to read failed runs, update prompts when your process changes and re-test after a model update.
What pushes the price up
Integrations, approvals and testing on real data move a quote more than the AI does. Master of Code finds that integrations and data preparation take 40% of a typical agent build.
- Each system the agent reads from or writes to needs its own connection. Softomate's chatbot guide says each integration adds about £800 to £3,000, and a CRM, a helpdesk and an accounting tool make three.
- An agent that can refund, email customers or delete records needs an approval step. That means a review queue, notifications and a log of who approved what.
- Testing on real data takes days. An agent that handles ten tidy sample emails can still fail on your real inbox, so a sound build runs it against a batch of your own tickets, invoices or calls before go-live.
- Softomate says migration, custom connectors, extra channels and new functionality should be identified before work begins, because its starting prices buy a defined first scope.
Why Gartner expects 40% of agent projects to be cancelled
Gartner predicted in June 2025 that over 40% of agentic AI projects will be cancelled by the end of 2027, because of rising costs, unclear business value or weak risk controls. It also estimated that only about 130 of the thousands of vendors selling agentic AI offer real agents, and called the rebranding of chatbots and assistants agent washing.
Five habits keep a small business project out of that 40%:
- Write the payback maths before anyone builds. List what the agent replaces, what that costs a year, and the build and running costs.
- Check that you need an agent at all. A practitioner on r/AI_Agents wrote that 90% of the agent projects he is hired for don't need agents, and a commenter added that a $3,000 automation saving 20 hours of manual work beats a $50,000 agent that solves nothing. See AI agent or automation.
- Start with one workflow and one measure, such as hours saved a week or tickets closed without a person.
- Keep a person on approvals for anything that moves money, emails a customer or deletes data.
- Test on your own data and agree the pass mark before go-live.
Freelancer, no-code shop or agency
A freelancer is cheapest for a single workflow you can look after yourself. An agency costs more, and Softomate's list pairs every build with a monthly care fee. Fiverr gigs fill most search results for "who can build an AI agent", so here are the routes side by side.
| Route | Published price | What you usually get | Main risk |
|---|---|---|---|
| Fiverr gig | Starting prices of $5 to $150 on the first page of Fiverr's n8n category (USD, checked 7 November 2026) | One workflow in your n8n, Make or Zapier account | Narrow scope, and nobody is contracted to fix it |
| UK freelancer | £40 to £90 an hour for n8n or Make work (Northloop, June 2026) | Hourly build time | No fixed end cost |
| No-code automation shop | From about £750 a workflow, with typical projects at £1,500 to £15,000 (flowio, listed by Northloop) | Workflows on a no-code platform | Platform fees grow with volume |
| AI agency | £6,500 to £45,000 (Softomate, SpotDev, 2026) | Scoping, build, testing and a care plan | Higher upfront cost, and quality varies |
A Fiverr starting price buys the smallest package, and agent work that touches several systems sits in the higher tiers. Northloop's advice to buyers holds on every route. Get a savings estimate before you buy, make sure you own everything, and prefer a fixed price. The guide to who can build an AI agent covers the choice in more detail.
How Yarigai builds an AI agent
Yarigai is a done-for-you AI agency in London that builds AI agents inside a client's own accounts and tools. A project runs in four steps.
- A free 30-minute scope call on Google Meet. The client keeps the notes whether they hire Yarigai or not.
- A blueprint, which takes about a week and is credited to the build. It sets out a written plan, a clickable prototype, the monthly running cost, a fixed price and the payback maths.
- The build, which takes 2 to 6 weeks in the client's accounts, with a demo of working software every week. A single workflow can go live in about two weeks.
- Optional monthly care, which the client can cancel any month and keep everything.
The client owns the code, the data and the accounts from day one. AI and hosting bills go to the client at cost, and the monthly running cost is on the quote. A person approves anything that sends money, emails a customer or deletes data. Yarigai quotes a fixed price after the one-week blueprint, and its guarantee reads "If the build isn't profitable for you, we won't build it." If the blueprint maths doesn't come out ahead within the first year, Yarigai doesn't take the job. More on AI agents.
Red flags in an AI agent quote
- The quote gives a build price but no monthly running cost. Model usage, hosting and care should each have a line.
- The supplier can't name the model and pricing tier the agent will use, or confirm a paid API tier with a data processing agreement.
- The proposal calls a fixed list of steps an agent. A fixed list is an automation, and it should cost less.
- The agent can send money or email customers with no human approval step.
- There is no test on your own data before go-live and no agreed pass mark.
- The agent runs in the supplier's accounts, and you can't export the workflows, prompts or data.
Common questions
How long does it take to build an AI agent?
SpotDev says a first agent typically goes live in two to three weeks, and RaftLabs puts a single-workflow agent at four to eight weeks. The number of systems the agent connects to sets the pace more than the model does.
How much does an AI agent cost per month to run?
Model usage for 2,000 runs a month costs about $6 on Claude Haiku 5.5 and $120 on Claude Sonnet 5.5 at November 2026 prices, assuming 20,000 input and 2,000 output tokens a run. Add hosting, which Softomate puts at £50 to £200 a month, and any care plan. RaftLabs gives $1,150 to $16,000 a month for running US builds after launch.
Which AI model should a small business agent use?
Use the cheapest model that passes your tests on real data. Claude Haiku 5.5 costs $0.10 per million input tokens against $4 for Claude Opus 5.5, a 40-fold difference, so test the small model first. A build can send easy steps to a small model and hard steps to a larger one.
Can I build an AI agent myself?
Yes, for simple jobs. n8n, Make and Zapier all let you add AI steps to a workflow, and Fiverr gigs for n8n agent setups start at $10. The real cost of doing it yourself is the time spent testing it on real data and fixing it when an input changes.
Is a freelancer cheaper than an agency for an AI agent?
On day one, usually yes. A UK freelancer at £40 to £90 an hour would need 72 to 163 hours to reach a £6,500 agency price. Ask both for the monthly running cost and who fixes it when it breaks, then compare totals over a year.
