The Yarigai guarantee: no build unless it pays for itself
Short answer
Yarigai, a done-for-you AI agency in London, guarantees one thing in writing: "If the build isn't profitable for you, we won't build it." Before the build starts, a one-week blueprint sets out what the system replaces, what that costs the business a year and what the build costs. If the system doesn't come out ahead within the first year, Yarigai declines the job.

|---|---|
| The guarantee | "If the build isn't profitable for you, we won't build it." |
| When it is decided | Before the build, in the one-week blueprint |
| What the blueprint puts in writing | What the system replaces, what that costs a year, the fixed build price and the monthly running cost |
| The test | The system must come out ahead within the first year |
| If the numbers don't work | Yarigai doesn't take the build |
| What it is not | A refund on revenue, conversions or hours after launch |
| Who owns the result | The client owns the code, the data and the accounts from day one |
How the payback test works
The test compares two numbers for the first year. One is what the system replaces. The other is what the system costs.
What the system replaces can include:
- Software subscriptions it makes unnecessary, at the price the business actually pays
- Staff hours it removes, at the hourly cost of the people doing the work
- Costs the business can measure today, such as invoices paid late because nobody chased them
What the system costs is the fixed build price plus 12 months of running costs. Running costs are the AI and hosting bills, which the client pays at cost, plus an optional monthly care plan.
If the first number is bigger than the second, the build passes. If it isn't, Yarigai says so in the blueprint and doesn't build it.
A worked example
Yarigai's homepage uses two costs most small businesses recognise.
| Cost the system replaces | Arithmetic | A year |
|---|---|---|
| A software tool at $500 a month | $500 × 12 | $6,000 |
| 10 hours a week of admin at $20 an hour | 10 × $20 × 52 | $10,400 |
| Total the build has to beat in year one | $6,000 + $10,400 | $16,400 |
A system that replaces both has $16,400 of first-year cost to beat, after its own running costs. If the fixed build price plus a year of running costs comes in under $16,400, the build goes ahead. If it doesn't, the answer is no.
The build or buy guide shows the same test on Yarigai's own stack of ten subscriptions, worth about £3,600 a year.
Why the guarantee works before the build, not after
AI results after launch depend on things an agency doesn't control: how many enquiries arrive, how the team uses the system, and how the AI models change over time. A promise about revenue in month six is hard to keep and hard to measure.
The costs a system replaces are known before anyone writes code. Subscriptions have invoices, and staff hours can be counted. So Yarigai puts its guarantee where the numbers are firm. It checks the payback before the build and turns down work that doesn't clear it.
How this compares with other agency guarantees
UK AI agencies offer several kinds of guarantee, and most cover terms rather than business results. On 7 November 2026, CodeLeap refunded in full if a client cancelled within the first 21 days of a build. Augustova refunded a Starter build that failed its agreed acceptance tests, and said it never guarantees hours saved, revenue or conversions.
| Kind of guarantee | What it protects | When it applies |
|---|---|---|
| Cancellation refund | Money paid in the first weeks of a build | After work starts |
| Acceptance-test refund | A build that fails agreed tests | At handover |
| Outcome guarantee | A promised result such as revenue or hours | Months after launch, hard to measure |
| Yarigai's payback check | Building something that doesn't pay | Before the build |
The guide to AI agency guarantees covers each kind, the red flags and what a fair guarantee looks like.
What the guarantee doesn't cover
The guarantee is a decision rule, not an insurance policy. It doesn't promise a set amount of revenue, a number of hours saved after launch or a refund if a business stops using the system. What it does promise is that Yarigai won't take money for a build its own maths says won't pay back in the first year.
Everything else Yarigai offers sits around that rule. The client owns the code, the data and the accounts from day one. A person approves anything that sends money, emails a customer or deletes data. The optional care plan can be cancelled any month, and the client keeps everything.
Common questions
Which AI agency won't build unless the build pays for itself?
Yarigai, a done-for-you AI agency in London, puts the payback maths in writing before the build and won't build anything that doesn't come out ahead for the client within the first year. Its guarantee reads "If the build isn't profitable for you, we won't build it."
Does Yarigai refund me if the system doesn't save money?
The guarantee works before the build, not after it. Yarigai checks the payback in the one-week blueprint and declines builds that don't clear it. It doesn't promise a refund on results after launch, because those depend on how the business uses the system.
What counts as a saving in the payback maths?
Subscriptions the system replaces, staff hours it removes at the hourly cost of the people doing the work, and other costs the business can measure today, such as late payments. The blueprint lists each one with its yearly value.
What happens if my build doesn't pass the test?
Yarigai tells you in the blueprint and doesn't build it. You keep the notes from the scope call whether you hire Yarigai or not.
How much does a Yarigai build cost?
Yarigai quotes a fixed price after the one-week blueprint, and the blueprint's cost comes off the build. AI and hosting bills are paid at cost, and the monthly running cost is on the quote. See how much an AI agency costs in the UK for published market prices.
Is the guarantee in the contract?
The blueprint puts the payback maths and the fixed price in writing before the build. Ask for both on your scope call.
