AI agent or automation: what's the difference and which do you need?

Short answer

An automation runs fixed steps that a person wrote in advance. An AI agent uses a language model to choose its next step and tool until it reaches a goal. Many small business jobs need only an automation with one AI step. Published UK prices in 2026 start a simple automation at £1,500 and a controlled AI agent at £6,500 (Softomate, October 2026), and Gartner expects over 40% of agentic AI projects to be cancelled by the end of 2027.

Plain definitions

An automation is a fixed sequence of steps that runs when a trigger fires. A person decides every step in advance, so the same input always takes the same path. A web form entry that creates a CRM contact, sends a welcome email and posts in Slack is an automation.

An AI agent is software in which a language model decides what to do next. It reads the situation, picks a tool, looks at the result and repeats until it meets the goal or hands over to a person. Nobody knows the number of steps in advance.

An automation with an AI step sits between the two. The path is fixed, but one step calls a model to classify an email, pull fields from an invoice or draft a reply. Zapier analysed 10,000 of these AI-powered workflows on its own platform, and the results are below.

Anthropic, which makes the Claude models, draws the same line. It describes workflows as systems "orchestrated through predefined code paths" and agents as systems in which the model directs its own process and tool use (Building effective agents, December 2024).

Build prices come from Softomate's UK price list (updated 1 October 2026), where AI integration into an existing system starts at £4,000. Anthropic notes that agents trade latency and cost for better task performance, and that their autonomy brings higher costs and the risk of compounding errors.

Most of these are automations with one or two AI steps. Invoice and document work is covered in AI document processing, and support answers in AI customer support.

How automations and agents work together

A common build is an automation that calls a model for one step. Zapier's analysis of 10,000 AI-powered workflows on its platform shows what those steps do. Nearly one third improve lead management, almost 30% extract, summarise or organise information, nearly 20% respond to messages and about 14% create content. These are vendor figures with no split by company size.

Agents can also sit inside automations. A fixed workflow hands one hard step to an agent, such as investigating a failed payment, then takes the agent's answer back into fixed steps for approval and logging. That keeps the unpredictable part small and the rest easy to test.

What each costs to build and run

An automation costs less to build and far less to run. On Softomate's 2026 UK price list, a simple n8n or Make automation starts at £1,500 plus £99 a month, and a controlled AI agent at £6,500 plus £399. A practitioner on r/AI_Agents who charges $3,000 for automations says 90% of the agent projects he is hired for don't need agents. A commenter added that a $3,000 automation saving 20 hours of manual work beats a $50,000 agent that solves nothing.

Worked example with 1,000 inbound emails a month

Here is what sorting 1,000 emails a month costs with an automation and one AI step.

  • On n8n Cloud, each email is one workflow execution, so the €20 a month Starter plan with 2,500 executions (annual billing) covers it.
  • On Zapier, if each email uses three tasks, that is 3,000 tasks a month. The 2,000-task Pro tier is too small, so it needs the $89 a month tier with 5,000 tasks (annual billing).
  • A classification call with 1,500 input tokens and 50 output tokens costs $0.000175 on Claude Haiku 5.5 (1,500 tokens at $0.10 per million plus 50 at $0.50 per million). For 1,000 emails that is about 18 cents a month.
  • The same call on Claude Sonnet 5.5 costs $0.0035, or $3.50 a month.

Handing each email to an agent costs more. Assume 20,000 input tokens and 2,000 output tokens per email as the agent reads the thread, checks systems and drafts a reply. On Claude Sonnet 5.5 that is $0.04 plus $0.02, or $0.06 an email, which comes to $60 a month for 1,000 emails before hosting.

The agent's model bill is about 17 times the AI step's on the same model ($60 against $3.50), and it needs more testing. Those token counts are assumptions, so measure your own before you budget. The agent earns that extra cost only when the work can't be written as fixed steps. For full build and running figures see how much an AI agent costs.

How to choose

Choose the simplest option that does the job, and add AI only where a step needs reading, judgement or writing. Anthropic gives the same advice to teams building on its models, which is to find the simplest solution and add complexity only when it is needed.

  1. Write the process down as numbered steps, including the exceptions.
  2. Mark each step as a rule ("if the invoice is from a new supplier, send it to the finance director") or a judgement ("work out which customer this email is about").
  3. If every step is a rule, build an automation.
  4. If one or two steps need judgement, build an automation with AI steps and test those steps on a sample of your real inputs.
  5. If you can't list the steps because they depend on what the system finds, consider an agent. Give it a small set of tools, a clear goal and a person who approves anything that sends money, emails a customer or deletes data.
  6. Price both options, build and monthly, and compare them with what the process costs you today.

If you are weighing tools for the automation itself, see Zapier, Make, n8n or custom code.

How Yarigai builds agents and automations

Yarigai builds AI agents, inbox triage, document reading and filing, invoice chasers and receipts into Xero or QuickBooks, inside the client's own accounts and tools. The blueprint, which takes about a week and is credited to the build, puts the agent or automation question on paper before any build starts. It sets out a written plan, a clickable prototype, the monthly running cost, a fixed price and the payback maths.

A person approves anything that sends money, emails a customer or deletes data. The client owns the code, the data and the accounts from day one, and pays AI and hosting bills at cost. A single workflow can go live in about two weeks, and larger builds take 2 to 6 weeks with a demo of working software every week. Yarigai quotes a fixed price after the one-week blueprint, and its guarantee reads "If the build isn't profitable for you, we won't build it." More on AI agents and AI operations.

Common questions

Is a chatbot an AI agent?

Not usually. A chatbot that answers questions from your documents is one AI step with retrieval. It becomes agent-like when it picks tools and takes actions, such as issuing a refund or changing a booking. Gartner estimated in June 2025 that only about 130 of the thousands of vendors selling agentic AI offer real agents.

Is Zapier an AI agent?

A standard Zap is an automation with fixed steps, and it can include AI steps. Zapier also sells Zapier Agents, billed in activities rather than tasks, with 400 activities a month free and 1,500 on Pro from about $33.33 a month on annual billing (November 2026).

Are AI agents reliable enough to run without a person?

Not for actions that move money, email customers or delete data. Anthropic warns that an agent's autonomy brings higher costs and the risk of compounding errors. Keep an approval step on those actions and log every decision the agent makes.

Can an automation use ChatGPT or Claude?

Yes. n8n, Make and Zapier all have steps that call OpenAI, Anthropic or Google models. The model provider bills the tokens, and a short classification call on Claude Haiku 5.5 costs a fraction of a cent.

What is an agentic workflow?

Suppliers use the term for two different things. Some mean an automation with AI steps, and some mean a true agent that picks its own steps. Ask which one a quote covers, because on Softomate's 2026 list the agent starts at more than four times the automation's price (£6,500 against £1,500).

Which is cheaper to maintain, an agent or an automation?

An automation, in most cases. When it breaks it stops with an error, and the fix is usually one step. An agent can keep running while making worse decisions, so someone needs to review samples of its work every month.

Should my first AI project be an agent?

Usually not. Start with one automation that has a clear payback, such as sorting a shared inbox, then add an agent for the step that still needs a person's judgement. A practitioner on r/AI_Agents says 90% of the agent projects he is hired for don't need agents.
