Custom CRM or HubSpot: which is cheaper for a small business?
Short answer
HubSpot is cheaper for most small businesses with fewer than about 10 sales seats. At November 2026 list prices, 5 seats of HubSpot Sales Hub Professional cost $17,700 over three years, while a custom CRM built at US mid-market rates costs $43,500 to $140,000 over the same period once maintenance is added. A custom CRM starts to win between 10 and 20 seats on Professional pricing. Pipedrive Growth stays cheaper than any US-rate custom build even at 20 seats.

When HubSpot or Pipedrive is the cheaper choice
Buy when you have fewer than about 10 seats, a standard pipeline and nobody to look after software once it launches. At 5 seats, upkeep on a custom build takes most of what you save on licences.
- Small teams. Five HubSpot Professional seats cost $5,400 a year. Maintenance on a $30,000 build at 15% a year is $4,500, or 83% of that, which leaves $900 a year to pay back the build.
- Standard sales process. LowCode Agency's own comparison concludes "HubSpot is the right choice for businesses with standard sales motions."
- Integrations. LowCode Agency counts over 1,500 integrations in HubSpot's marketplace, though it calls most of them shallow, such as one-way syncs.
- Lower seat prices. Pipedrive Growth costs $39 per seat per month on annual billing, against $90 for HubSpot Sales Hub Professional.
- Speed. A subscription works the day you sign up. A focused custom CRM takes 8 to 14 weeks at Softomate's published timelines.
- Flexibility. Monthly billing costs more per seat ($100 for HubSpot Professional against $90 on annual billing) but lets a team leave in any month.
HubSpot's free CRM costs $0 for up to 2 users and needs no credit card, which covers a founder and one salesperson.
When a custom CRM is the cheaper choice
Build when seat costs grow with headcount that adds little value, or when your team already works around the CRM instead of in it.
- 20 or more seats on Professional-tier pricing. At 20 seats, HubSpot Professional costs $21,600 a year, and a $30,000 build pays back in about 1.7 years after 15% maintenance.
- Many light users. Per-seat pricing charges the same for someone who updates one deal a week as for a full-time salesperson.
- A process the tool can't model. Common signs are deal stages that don't match how the team sells, reports rebuilt in spreadsheets each week, and several tools joined by hand.
- Rising list prices. Vertice puts SaaS price inflation at over 12% a year, nearly four times consumer inflation. At that rate, 10 HubSpot Professional seats cost about $37,944 over three years instead of $33,900.
- Ownership. A build in your own accounts keeps the code and data yours, with no licence to renew.
The $37,944 figure applies 12% rises in years two and three, so $10,800 + $12,096 + $13,548 + $1,500 onboarding.
Three-year cost at 5, 10 and 20 seats
At list prices, HubSpot Professional costs less than any US-rate custom build at 5 and 10 seats, and more than a low-cost build at 20 seats.
| Option (price basis, November 2026) | 5 seats | 10 seats | 20 seats |
|---|---|---|---|
| HubSpot Sales Hub Starter ($20 per seat per month, list) | $3,600 | $7,200 | $14,400 |
| Pipedrive Growth ($39 per seat per month, annual) | $7,020 | $14,040 | $28,080 |
| HubSpot Sales Hub Professional ($90 per seat per month, annual, plus $1,500 onboarding) | $17,700 | $33,900 | $66,300 |
| Salesforce Pro Suite UK (£80 per user per month, annual) | £14,400 | £28,800 | £57,600 |
| Custom CRM, US rates ($30,000 to $80,000 build) | $43,500 to $140,000 | $43,500 to $140,000 | $43,500 to $140,000 |
| Custom CRM, UK rates (£15,000 to £35,000 build) | £22,350 to £63,050 | £22,350 to £63,050 | £22,350 to £63,050 |
The arithmetic
- HubSpot Starter: $20 × 36 months = $720 per seat, so 5 seats cost $3,600.
- HubSpot Professional: $90 × 36 = $3,240 per seat. Five seats are $16,200 + $1,500 onboarding = $17,700. Ten seats are $32,400 + $1,500 = $33,900. Twenty seats are $64,800 + $1,500 = $66,300.
- Pipedrive Growth: $39 × 36 = $1,404 per seat, so 5 seats cost $7,020.
- Salesforce Pro Suite: £80 × 36 = £2,880 per user, so 5 users cost £14,400.
- Custom, US rates: $30,000 + (3 × 15% × $30,000) = $43,500 at the low end. $80,000 + (3 × 25% × $80,000) = $140,000 at the high end. Build prices come from Call IT Dev's mid-market tier and maintenance from Edana's 15% to 25% rule of thumb.
- Custom, UK rates: £15,000 + (3 × £200 hosting) + (3 × 15% × £15,000) = £22,350. £35,000 + (3 × £600) + (3 × 25% × £35,000) = £63,050. Build and hosting prices come from Softomate.
What the table shows
- At 5 seats, the cheapest US-rate build ($43,500) costs about 2.5 times HubSpot Professional ($17,700).
- At 10 seats, HubSpot Professional ($33,900) is still below the cheapest US-rate build. Salesforce Pro (£28,800) is above the cheapest UK-rate build (£22,350).
- At 20 seats, HubSpot Professional costs $22,800 more than the cheapest US-rate build and $73,700 less than the most expensive one.
- Pipedrive Growth ($28,080 at 20 seats) beats every US-rate custom option in the table.
- After year three, a subscription keeps billing and a build costs only its upkeep. The build pulls ahead each year only where the subscription costs more than that upkeep, which is $4,500 a year at 15% on a $30,000 build.
Moving your data out of HubSpot or Pipedrive
Both HubSpot and Pipedrive export records to CSV, so leaving is a project rather than a lock-in. The work lies in mapping fields and links between records into the new system.
HubSpot export facts
- You export one object at a time (contacts, companies, deals) from that object's records view, as CSV, XLS or XLSX.
- XLS and XLSX files have a column limit. CSV does not.
- Each association column holds up to 1,000 linked records by default. The "All associated records" option works for CSV only.
- You can run up to 300 exports in a rolling 24 hours, and download links expire after 30 days.
- LowCode Agency says a move to a custom CRM means mapping HubSpot's object structure to the new data model and checking record accuracy afterwards.
Pipedrive export facts
- Exports live under the account menu at Tools and apps, then Export data, in Excel (XLSX) or CSV.
- Only users with global admin permissions can export by data type in that section.
- Activities, notes and files linked to deals and contacts are not in the main export. You export them separately.
A safe migration order
- Export every object as CSV with all properties and all associations.
- Export activities, notes and files separately.
- Map each field to the new data model and write the mapping down.
- Import into a test copy and compare record counts with the source.
- Run both systems side by side until the counts and reports match.
Hybrid options that keep HubSpot
A hybrid keeps a cheap HubSpot tier as the record of contacts and deals and builds only the part HubSpot doesn't do for the team.
- Keep the free CRM ($0 for up to 2 users) or Starter seats ($20 list per seat per month) as the database.
- Add a custom lead capture or booking flow that writes new leads straight into HubSpot.
- Add a custom dashboard for the one manager who needs the reports, instead of paying Professional rates for every seat.
- Add an AI agent that researches each new lead and drafts the first email for a person to approve, then writes the result back to the HubSpot record.
The sum behind the hybrid is simple. Five Starter seats at the $20 list price cost $1,200 a year, against $5,400 for five Professional seats. That $4,200 yearly gap, plus the $1,500 onboarding fee avoided once, is the budget for custom pieces. The trade-off is two systems to maintain, and connectors that need updating when HubSpot changes its API.
How Yarigai approaches the HubSpot decision
Yarigai builds CRMs around a client's sales process, and it builds inside the client's own accounts and tools, including an existing HubSpot account. The client owns the code, the data and the accounts from day one.
Every project starts with a free 30-minute scope call on Google Meet, then a blueprint of about a week, credited to the build. The blueprint contains a written plan, a clickable prototype, the monthly running cost, a fixed price and the payback maths. It sets out what the system replaces, what that costs a year and what the build costs, the same sums as the tables above.
The guarantee reads "If the build isn't profitable for you, we won't build it." If the build doesn't come out ahead within the first year, Yarigai doesn't take the job. Yarigai quotes a fixed price after the one-week blueprint. The client pays AI and hosting bills at cost, and a person approves anything that sends money, emails a customer or deletes data.

Common questions
Is HubSpot's free CRM really free?
Yes, for up to 2 users, with no credit card, as of November 2026. Paid Sales Hub seats start at $20 per seat per month on Starter at list price. HubSpot shows lower Starter prices for new customers only.
How much does HubSpot cost for 10 users?
At November 2026 list prices, 10 Sales Hub Professional seats cost $10,800 a year on annual billing ($90 × 10 × 12), plus a one-time $1,500 onboarding fee. On monthly billing at $100 a seat, the same team pays $12,000 a year. Ten Starter seats at the $20 list price cost $2,400 a year.
Is Pipedrive cheaper than HubSpot?
Yes, on list price. In October 2026 Pipedrive Growth was $39 and Ultimate $79 per seat per month on annual billing, against $90 for HubSpot Sales Hub Professional. Pipedrive's pricing page blocked a direct check, so these figures come from Dupple's 14 October 2026 snapshot, and Pipedrive prices vary by country.
Can a custom CRM connect to my email and calendar?
Yes, as integrations. Softomate prices each integration at £1,500 to £5,000, depending on the quality of the other system's API and whether data syncs one way or both ways.
Will HubSpot's prices go up?
No source forecasts HubSpot's own prices. Vertice's data puts SaaS price inflation at over 12% a year across the tools it tracks. At that rate, a 10-seat Professional team would pay about $37,944 over three years instead of $33,900.
How long does it take to switch from HubSpot to a custom CRM?
No source gives a typical figure for small teams. A focused custom CRM takes 8 to 14 weeks at Softomate's published timelines, and Yarigai's build stage runs 2 to 6 weeks after a one-week blueprint. Allow extra time for field mapping and a period of running both systems.
