AI agent or a new hire: what each costs a UK business in 2026
Short answer
A full-time UK administrator on the April 2026 ONS median of £29,803 costs an employer £34,230 a year once 15% employer National Insurance and the 3% pension minimum are added, plus a median £2,000 to recruit (CIPD, 2026). A custom AI agent costs £11,888 to £14,288 in its first year on published UK list prices, then £5,388 to £7,788 a year. An agent takes over tasks, not a whole job, and most businesses use both.

What a new hire costs a UK employer in 2026
An employee on a typical admin salary costs the employer about 15% more than that salary in the 2026/27 tax year, before recruitment. Employers pay 15% National Insurance on earnings above £5,000 a year and at least 3% into a workplace pension on earnings between £6,240 and £50,270, according to GOV.UK.
Admin salaries from the ONS
The ONS Annual Survey of Hours and Earnings gives median full-time pay by occupation for April 2026. These are provisional figures for employees who had been in the job for at least a year.
| Occupation (SOC 2020) | Median full-time gross pay a year, April 2026 |
|---|---|
| Receptionists | £25,865 |
| Human resources administrative occupations | £28,635 |
| Other administrative occupations | £29,803 |
| Credit controllers | £30,132 |
| Data entry administrators | £30,162 |
| Book-keepers, payroll managers and wages clerks | £32,598 |
| Office managers | £39,221 |
The employer cost of one administrator
Take an administrator paid the £29,803 median for other administrative occupations.
- Employer National Insurance is (£29,803 − £5,000) × 15% = £3,720.45.
- The minimum employer pension is (£29,803 − £6,240) × 3% = £706.89.
- The yearly employer cost is £29,803 + £3,720.45 + £706.89 = £34,230.34, which is £4,427.34 or 14.9% more than the salary.
The CIPD's Resourcing and talent planning report 2026 puts the median cost of recruiting an employee below senior manager level at £2,000, from 223 respondents who could estimate it. That takes the first year to £36,230.34.
What the totals leave out
Almost all UK workers are entitled to 5.6 weeks of paid holiday a year, or 28 days on a five-day week, and the salary already pays for it. Cover for those weeks, a laptop, software seats, training and a manager's time all come on top. Employment Allowance cuts the National Insurance line to £0 until the business has used its £10,500 for the year, so a small firm with allowance to spare pays less. A company whose only employee is its single director can't claim it.
What an AI agent costs to build and run
A custom AI agent costs from £6,500 to build on one London agency's published list, plus from £399 a month for care, with model usage billed on top. Simpler builds cost less. Softomate's price list, updated 1 October 2026, gives these "from" prices before VAT.
| Build | Setup from | Monthly from |
|---|---|---|
| Simple n8n or Make automation | £1,500 | £99 |
| AI integration into an existing system | £4,000 | £299 |
| Invoice extraction and workflow | £4,500 | £299 |
| RAG company knowledge assistant | £6,000 | £399 |
| Controlled AI agent | £6,500 | £399 |
| Bespoke AI voice agent | £8,000 | £499 |
Softomate bills platform fees, usage and third-party licences separately. Augustova's pricing page says a first agent or automation typically costs £50 to £250 a month to run. The guide to AI running costs works out model bills token by token, and the guide to AI agent costs compares more agencies.
A worked comparison with the arithmetic
On published prices, a custom agent costs 33% to 39% of a full-time administrator in year one and 16% to 23% in later years. The table assumes a 37.5-hour full-time week and a 20-hour part-time week, and uses the CIPD's £2,000 median for each hire.
| Option | Year one | Each later year | Working |
|---|---|---|---|
| Full-time administrator, ONS median | £36,230.34 | £34,230.34 | £29,803 + £3,720.45 NI + £706.89 pension, plus £2,000 to recruit in year one |
| Full-time on the National Living Wage | £30,308.52 | £28,308.52 | 37.5 × 52 × £12.71 = £24,784.50, + £2,967.68 NI + £556.34 pension |
| 20 hours a week on the National Living Wage | £16,660.51 | £14,660.51 | 20 × 52 × £12.71 = £13,218.40, + £1,232.76 NI + £209.35 pension |
| Custom AI agent, Softomate and Augustova prices | £11,888 to £14,288 | £5,388 to £7,788 | £6,500 build + 12 × £399 care + 12 × £50 to £250 usage |
| Simple n8n or Make automation | £2,688 plus usage | £1,188 plus usage | £1,500 build + 12 × £99 |
Compare hours, not headcount
An agent takes over specific tasks, so compare it with the hours it removes. At £34,230.34 a year for 37.5 hours a week, each weekly hour of the administrator's time is worth £34,230.34 ÷ 37.5 = £912.81 a year.
- If the agent removes 10 hours a week, that work costs 10 × £912.81 = £9,128.09 a year. The agent costs more than that in year one and less from year two.
- If it removes 20 hours a week, the work costs £18,256.18 a year, and the agent pays back inside year one.
- To pay back in year one, the custom agent in the table must remove £11,888 ÷ £912.81 = 13.0 to £14,288 ÷ £912.81 = 15.7 hours a week.
The saving is real only if those hours go to other work or a planned hire doesn't happen. Count the hours for two to four weeks before you compare.
Which jobs an AI agent can't do
An AI agent can't do physical work, carry responsibility for a decision or hold a client relationship. It handles repeat tasks with digital inputs, and it needs a person for everything else.
- Anything in person. Greeting visitors, post, stock, deliveries and site visits stay with staff.
- Decisions that need judgement and accountability. Pricing a job, approving a payment, settling a dispute and choosing a supplier need a person who answers for the result.
- Complaints, emergencies and emotional calls. Callers in these situations need a person, and a good agent hands them over at once.
- Decisions about people. Rejecting a job applicant or refusing a customer with no person involved falls under UK GDPR rules on automated decisions, covered in the guide to UK GDPR and AI.
- Work with no digital trail. If the job lives in someone's head or on paper, the agent has nothing to read.
- Checking the agent. Someone has to approve its drafts, handle the cases it passes back and notice when it gets something wrong.
Why most businesses use both
Most UK SMEs that use AI have not changed their headcount. The British Chambers of Commerce found that 95% of SMEs using AI reported no change in workforce size over the past year, and 86% said job roles stayed the same, in a survey of 668 businesses published in March 2026.
The common pattern splits the work. The agent sorts the inbox, drafts replies, chases invoices or keys documents, and a person approves what goes out and handles the exceptions. That can delay a second hire, or free an existing administrator for work the agent can't do. An AI receptionist follows the same split, taking out-of-hours and overflow calls while a person handles the front desk.
How Yarigai prices an agent against staff time
Yarigai is a done-for-you AI agency in London that builds AI agents, inbox triage, invoice chasers and document reading and filing inside the client's own accounts and tools. The client owns the code, the data and the accounts from day one, and pays the AI and hosting bills at cost.
A project starts with a free 30-minute scope call on Google Meet, and the client keeps the notes whether it hires Yarigai or not. A blueprint of about a week, credited to the build, puts the maths in writing before the client pays anything. It sets out the work the system takes over, what that costs a year, the monthly running cost and a fixed price. In Yarigai's own worked example, 10 hours a week of admin at $20 an hour costs $10,400 a year.
Yarigai's guarantee reads "If the build isn't profitable for you, we won't build it." If the blueprint doesn't come out ahead within the first year, Yarigai doesn't take the job. A person approves anything that sends money, emails a customer or deletes data, so the system still needs someone on the team. More on the guarantee.
Common questions
Is an AI agent cheaper than hiring an assistant in the UK?
Per year, yes on published prices, but only for the tasks it can do. A full-time administrator on the April 2026 ONS median costs an employer £34,230 a year, while a custom agent costs £11,888 to £14,288 in year one on published UK list prices. The agent only pays back if it removes enough hours, about 13 to 16 a week in year one at those prices.
How much does it cost to employ someone on the National Living Wage in 2026?
A full-time worker on 37.5 hours a week at £12.71 an hour earns £24,784.50 a year. Employer National Insurance adds £2,967.68 and the minimum pension £556.34, so the yearly cost is £28,308.52 before recruitment, equipment and holiday cover.
What employer costs come on top of salary in the UK?
Employer National Insurance at 15% on pay above £5,000 a year, and a pension contribution of at least 3% on earnings between £6,240 and £50,270. Recruitment costs a median £2,000 for a non-senior hire, according to the CIPD's 2026 report. Equipment, training and holiday cover come on top.
Can an AI agent replace a receptionist?
Not the whole job. An AI receptionist answers calls, takes messages and books appointments, but it can't greet visitors or handle a complaint that needs judgement. A receptionist on the ONS median of £25,865 costs an employer £29,583.50 a year with National Insurance and pension, so many firms use the AI for overflow and out-of-hours calls instead.
Does Employment Allowance change the comparison?
It lowers the cost of a hire. Employment Allowance takes up to £10,500 a year off the employer National Insurance bill, so a firm with allowance left would save the £3,720.45 on a £29,803 administrator. Many small employers already use it on existing staff, so check your payroll first.
How many hours does an agent need to save to pay for itself?
Divide the agent's yearly cost by the value of one weekly hour of staff time. At £912.81 a year per weekly hour for a £29,803 administrator, an agent costing £11,888 in year one needs to remove about 13 hours a week. From year two, at £5,388 to £7,788, it needs about 6 to 9 hours.
